From wearing a ghoonghat in the early years of her marriage to being one of the leading export logistics players, Shobha Mahesh Varma has emerged as a trailblazer in one of India’s most male-dominated industries—logistics. As the Founder and CEO of VNS Logistics, she leads a company serving over 500 clients across defence, automobiles, FMCG, and infrastructure, handling projects ranging from metro rail networks and oversised capital goods to shipbuilding consignments and vintage car imports. Her journey is one of resilience and reinvention. Born into a conservative Jaat family in Rajasthan, Shobha lost her father at seven and was married by 17. Initially, she believed her education had ended, but her fatherin-law encouraged her to pursue higher studies. From interning in top hospitals to joining the family business, she taught herself accounting, balance sheets, and import-export management, launching her first freight company in 1999. After a sabbatical to raise her children, she returned in 2011 to establish VNS Logistics, determined to build something entirely her own. Renowned for meticulous preparation and uncompromising integrity, Shobha has saved clients crores of rupees and months of time, delivering solutions others considered impossible. Through bold decisions and a relentless focus on compliance, innovation, and client trust, she has shaped VNS into a benchmark for reliability in the logistics sector. Beyond business, she advocates Indian art on global stages, living by her mantra: to grow, to give, and to go global. Speaking exclusively with TradeFlock, Shobha reminisces about her journey and the way forward.

What inspired you to start VNS Logistics in a male-dominated industry?

My journey began as a partner in Varma & Sons, my father-in-law’s firm. While it gave me valuable experience, I often wondered—what have I truly built on my own? The defining moment came when the government reopened logistics licences after decades. Recognising the rare opportunity, I took the bold step to create VNS Logistics, a venture reflecting my own vision and identity. Breaking into a male-dominated industry was challenging. When I first entered in 1999, women were almost nonexistent in the field. Undeterred, I personally handled complex assignments from Tyre to textile, from Monos to metros, from Chocolate to chemicals, from defense to infrastructure, and many more. I built credibility and assembled a strong team of experts in freight forwarding, custom clearance, and transportation, along with consultants and ex-department officers, establishing VNS Logistics as a trusted and pioneering name in the industry.

What supply chain gaps still persist in India, and what’s your approach to closing them?

Having witnessed the journey from the fully manual processes of 1999 to today’s AIdriven systems, I can say the logistics sector has evolved tremendously. Yet, critical gaps remain. The first is skilled manpower. While AI can automate and optimise many functions, it cannot entirely replace human experience. The second gap lies in homework and compliance. Too often, businesses underestimate the value of thorough planning and preparation. In reality, half the challenges in cross-border trade can be avoided if the right people are involved at the planning stage itself. My strategy is a balanced approach—leveraging technology while investing in skilled talent and compliance-first processes.

What’s the key to building and retaining client trust in cross-border trade?

The trust we’ve earned from over 500 clients comes down to two simple but powerful principles: detailed homework and unwavering integrity. At VNS Logistics, we make it a point to understand our clients’ problems more deeply than they do themselves, which enables us to offer the most effective, tailor-made solutions. Equally vital is our commitment to integrity. In today’s world, where data is currency, clients know their business is in safe, reliable hands. This is why many have remained with us since day one. We often put it this way: “Shipment ke pehle bhi, shipment ke saath bhi, aur shipment ke baad bhi—we are with you always.” Much like LIC’s promise of lifelong assurance, we position ourselves as the LIC of your supply chain.

What are your five-year goals for yourself and the company?

The industry has transformed from manual entries to AI-driven efficiency, and at VNS Logistics, we leverage the best tools available. Yet, my greatest strength is my team’s versatility and commitment. Looking ahead, my vision is to position VNS Logistics as India’s leading defence logistics player. We are already serving various clients from the defense industry, government departments, and UN peace cargo projects. Defence logistics demands precision, and that’s exactly where I aim to build unmatched expertise.

As an art advocate, how do art and entrepreneurship intersect in your life?

At first glance, art and entrepreneurship may appear worlds apart, but for me, they are deeply connected through creativity, vision, and the courage to take risks. My work in logistics has sharpened my skills in discipline, planning, and execution, while art constantly reminds me to pause, reflect, and express. Supporting artists is not just a passion; it is my way of giving back, helping them gain recognition, much like entrepreneurs seek growth and visibility. Both art and business demand the ability to see possibilities where others see none. This belief in creating opportunities and nurturing potential is what ties my entrepreneurial journey and art advocacy together, shaping both my values and the way I lead.
